Xledger is a global provider of cloud-based finance software, serving over 10,000 organisations across 60 countries.

In the UK, the business had been present for several years, initially selling through third-party partners. The ambition was to move beyond indirect sales and build a sustainable direct UK commercial engine.

Despite consistent activity and time in market, meaningful UK traction hadn’t followed.

Not because the product lacked credibility — but because the UK opportunity hadn’t yet been clearly defined.

The commercial reality

On the surface, the UK strategy appeared sound.

Campaigns were running.
Messaging mirrored what had worked in Norway.
The business positioned itself alongside established enterprise platforms.

But sales were slow to materialise.

When we stepped back, it became clear that the UK go-to-market was built on assumptions inherited from a very different market.

The Nordic competitive landscape was relatively uncongested.
The UK market was mature, noisy, and dominated by deeply embedded incumbents.

UK buyers weren’t looking to rip and replace their finance systems.
They moved when they had outgrown existing solutions — and when the risk of switching felt justified.

Without clarity on where Xledger could genuinely win in this context, effort was spread too broadly and opportunity remained diffuse.

Our role

Smudged was brought in to build the UK commercial engine during a critical expansion phase.

Rather than increasing activity, we focused on understanding the UK market properly — combining buyer research, competitive analysis, and commercial validation to define a credible point of entry.

The work centred on answering one fundamental question:

Where does this product make the most sense in the UK and for whom, right now?

The shift

 We worked alongside leadership to:

  • Identify a clear UK market gap among organisations that had outgrown incumbent platforms

  • Reposition the proposition around buyer triggers, not generic innovation claims

  • Shift from enterprise-led assumptions to market-led positioning

  • Design a UK-specific go-to-market and ABM strategy grounded in relevance rather than reach

This created a single commercial truth the business could align around across sales, marketing, partners, and leadership.

The impact

Within nine months, Xledger moved from broad, generic activity to focused UK engagement.

The business achieved:

  • A 50% uplift in conversion

  • A 60% reduction in sales cycle length

  • A £5m+ strategic partnership with a major UK consultancy

  • Multiple multi-year enterprise framework agreements

Anchor accounts secured included Comic Relief, Children in Need, Women’s Aid, and KPMG.

Alongside pipeline growth, proposition and customer journey redesign drove:

  • 95% customer retention

  • 90% customer satisfaction

Beyond the UK, this work influenced global leadership thinking, shifting the organisation from a predominantly product-led posture to a market-led approach to international expansion.
