Moving from investor-ready to market-ready: building commercial foundations that don’t depend on things outside their control.

Fresh off a $10M Series A, Matter had strong momentum: world-leading microplastics technology, successful pilots with Patagonia, and deep credibility in policy circles.

But their commercial strategy was built on two fragile assumptions:

  • legislative timelines, they didn’t control

  • Eight potential markets with no clear prioritisation logic

At the same time, execution was accelerating without alignment.
Big events without a go-to-market plan.
Marketing reacting to requests.
Multiple markets explored in parallel.

Everyone was working hard, but there was no single commercial truth holding it together.

Our Role

Smudged embedded as a commercial partner for 16 weeks to diagnose the coordination problem beneath the activity.

We combined stakeholder interviews, customer feedback analysis and market validation to test strategic assumptions. This revealed a
strong belief in the solution, limited validation of how and where customers would actually buy.

We challenged the reliance on legislation with one uncomfortable question: “What if it doesn’t happen on your timeline?” (Single-use plastics got banned. Broader microplastics legislation? Still hasn’t.)

Through our Get Unsmudged diagnostic process, we worked alongside leadership to:

  • Reduce eight potential markets to three validated opportunities grounded in current customer demand

  • Establish a clear route to market based on buyer behaviour, not policy forecasts

  • Align product, commercial, and marketing teams around a single commercial truth

  • Create decision discipline that removed the founder from every commercial judgement

  • Shift from advocacy-led storytelling to customer-led positioning
