BRAND TRANSFORMATION
SECTOR: ENVIROTECH / MANUFACTURING
HWM was a fast-growing environmental technology manufacturer operating across water treatment and monitoring systems, with revenues of approximately £11m.
Growth had accelerated through international expansion, product innovation, and acquisition. The organisation was operating across multiple geographies, sectors, and regulatory environments — including utilities, public sector, and emerging commercial markets.
However, following M&A activity, the business faced increasing complexity.
Brand, portfolio, and commercial strategy were no longer fully aligned, and growth outside its core utilities markets required a different level of market credibility and clarity.
The ambition was significant: stabilise growth, integrate acquisitions, and build a platform capable of scaling internationally
The commercial reality
HWM had deep technical capability and a strong reputation in established markets.
But outside those environments, adoption pathways were less clear.
Growth relied heavily on frameworks, sector familiarity, and transitional supply-chain demand. While this created momentum in known markets, it limited the organisation’s ability to consistently generate demand in new sectors and regions.
At the same time, an expanding product portfolio, including newly acquired technologies, increased internal complexity and diluted how value was communicated externally.
The business needed to move from being product-led and reputation-dependent to market-led and demand-driven.
The inflection point
As the organisation pushed into new verticals and international markets, it became clear that growth could not rely on legacy credibility alone.
To scale beyond utilities and into new commercial and public-sector environments, HWM needed:
-
a brand that could travel across sectors and geographies
-
propositions that translated technical innovation into market value
-
a commercial system capable of supporting sustained adoption, not just initial wins
This required a fundamental brand and commercial realignment — not a surface refresh
The shift
Working alongside leadership, HWM undertook a brand transformation designed to support international expansion, post-M&A integration, and new product strategy.
This included:
-
integrating acquired businesses into a single, coherent brand and portfolio logic
-
launching new product lines and entering two new market verticals beyond core utilities
-
repositioning the organisation as a market-led business, connecting innovation to buyer value
-
strengthening adoption pathways across public sector and commercial audiences
The brand became the mechanism through which growth could scale, not a layer applied after the fact.

The impact
With a rebuilt brand system and a demand-led approach to growth, HWM moved from dependency on external cycles to generating momentum in new markets.
HWM achieved significant growth and market traction:
-
Organisational revenue growth from £11m to £25m in 2 years
-
Successful international market development across Europe, the Middle East, and North America
-
Launch of award-winning cleantech innovations, including deployments at the London 2012 Olympics, contributing to Queen’s Award recognition
-
Securing a £5m framework agreement alongside £500k+ in direct sales, reducing reliance on legacy market cycles
-
Establishing commercial credibility beyond the core utilities sector
“Smudged was a joy to work with, full of infectious enthusiasm, lots of great ideas and extremely hard working. A very keen and insightful observer of people, and quickly able to grasp what needs to be done.”
